What Safety Is and Is Not
Psychological safety is not about lowering standards or avoiding hard feedback. Teams with high safety often have high standards, because people can be honest without fear. It is about removing the fear that speaking up, disagreeing, or admitting uncertainty will be punished.
How Leaders Build It
Safety is set at the local level, by the leader of each team, more than by any policy.
- Invite the input. People do not speak up just because they are allowed to. Leaders have to actively ask, and then respond well when someone does.
- Respond to bad news without shooting the messenger. The moment someone is punished for raising a problem, everyone else learns to stay quiet.
- Model fallibility. When a leader admits they were unsure or wrong, they make it safe for everyone else to be human too.
- Separate learning from blame. When something goes wrong, lead with "what can we learn" before "who is at fault." A just culture holds people accountable without making honesty dangerous.
HR's Role
HR shapes the conditions: how incidents are handled, how managers are trained and selected, and whether the system rewards candor or punishes it. Building safety is not a one-time training. It is a sustained commitment to how leaders lead.
